01. The challenge

Opening in the hardest market in Jiu Jitsu

Within two miles of Jiu Livre sit more than a hundred jiu jitsu schools, including Marcelo Garcia, Renzo Gracie and Unity. The standard Manhattan playbook is to pack an expensive, undersized space with as much mat as possible.

For Santiago, who founded BJJLINK, there was a second challenge. Using his own software three hours a day in front of paying members showed him where it was less intuitive than he had assumed.

“The ocean is big enough for everybody to get business, but you need to find a way to differentiate yourself.”

02. The approach

A position competitors cannot copy, measured properly

Jiu Livre kept enough mat space to teach properly and built the rest as an extension of the working day: a lounge, a co-working corner, a small strength area, laundry service and a steamer for the morning shirt.

Every entry point is tracked. Custom QR codes on the A-frame sign, the Fifth Avenue window, local flyers and the website each carry their own destination, so the academy knows exactly where a lead came from. The A-frame turned out to be the quiet moneymaker.

Members earn half of whatever a referred friend pays in their first month, and they can pull up their own referral QR code in the app in seconds.

03. The results

Members became the biggest marketing force

Retention normally runs at ninety per cent or above. When the monthly graph dipped to seventy, the reporting put it on screen straight away, the cause was found and the line came back up.

A podium rewards the most consistent members, and the curriculum shows every student how close they are to their next promotion. Members who can see progress keep showing up, and members who stay bring their friends.

“My biggest marketing force are our members.”
